Why Some Restoration Businesses Sell for 4x What Others Do

If your business is heavily concentrated on one lead source or one TPA, you're not just at risk today. You're tanking your valuation when it's time to sell.

 

Two restoration companies. Both doing three million a year. Both are profitable. One of them is worth two or three times what the other one is. Same revenue, completely different value.

I've built and sold three businesses of my own, and I've spent the last seventeen years helping restoration owners build theirs into something worth more than the top line makes it look.

Here's the myth . . . revenue feels like value. It's the number on the dashboard, the one you brag about at the owners' meeting. But value isn't about what's coming in. It's about what the business would actually be worth to someone else, or how it would run without you in the middle of it all.

You don't need a sale date on the calendar to get these things in motion. Quite the opposite, this is all great stuff to work on now. A business that doesn't need you every hour, financials you can actually read, leads that don't all come from one place. . . that's a business that's better to own today, not just easier to sell someday.

Three things move the needle more than anything else I see.

The first is all about you. How much of the business only works because you're the one doing it? Every task still stuck to you personally is a discount on what the business is worth, because a buyer, or a bank, or your own future self, is really just buying a job that happens to have your name on it. Not having someone ready to hand it off to yet isn't a reason to wait. That's the actual work. Building the person who can run it without you is worth more than almost anything else you could spend your time on.

The second is your financials. Not just accurate, readable. Can someone look at your numbers for ten minutes and understand what's actually happening in your business? Or does it only make sense once you're in the room explaining it? If the story only lives in your head, it doesn't exist for anyone valuing the business.

The third is where your jobs come from. If most of your revenue traces back to one insurance program or one referral relationship, that's not a strength, that's exposure. A business built on several relationships is worth more than one built on a single relationship, even at the exact same revenue.

In other words, this is basically just running the business better. There's no separate track called "getting ready to sell." Get out of the day to day, clean up your financials, diversify your leads, and you've built a more valuable business today, whether you sell it next year or never sell it at all.
